I've redone part of a project, as described--only partly because better figures came out, but largely because I could now afford better figures. I spent a lot of time and effort in the 1980's replacing Scruby Napoleonic cavalry purchased in the 1970's with horsemen not mounted on ponies.

Otherwise, castings are reinforced or touched up, but not replaced.

Not on large scale but whole regiments have gone into the stripper

I did just the opposite of the poster's friend. My plastic ACW 1/72 army was sold off and totally rebuilt in 20mm metal.

I sold off multiple fantasy armies to raise money for a charity. The charity project fell through. I began buying replacement figures for the sold armies. It was a good thing as the new figures were better scaled. The new figures were cheaper than buying back my old armies, years after I sold them. I am happy with how it all turned out. Cheers!

Other: I plan to add newer 15mm ACW Union figures, which I have now from the 80s and are starting to show their age. I will slowly retire them.

I don't so much replace as I add recently sculpted units slowly until I replace them all or a good portion of them.

Sold my entire 25mm ECW army at Historicon and replaced it with a 28mm version.

Sold off armies and figures to pay rent or buy necessary furniture. Have replaced some of them.

No, I'm far too mean.

The closest I have come is painting 25mm metal Gauls to replace my plastic Airfix Ancient Britons, but the plastic ones still supply the back ranks.

Added to? Yes. A wholesale replacement of figures? No. I absolutely do not enjoy painting figures that much. I've struggled in the past to finish a project the first time, I certainly don't want to re-do it a second time.
